The best part of working with a focused specialist: you know what you're getting. Their processes are tuned for a specific range of parts and materials. Their QA checkpoints are designed for those specific failure modes. They've seen the edge cases that break standard processes.

Here's what I mean. A vendor who only does automotive stamping dies has likely encountered every variation of springback, every die wear pattern, every press alignment issue. They've already written the countermeasures. A generalist might start solving those problems from scratch on your order.

Does that mean generalists are always bad? No. There are situations where multi-process capability is valuable—like for simpler parts or when you want to consolidate a low-volume BOM. But for critical components with tight tolerances, I'll take the specialist every time.

The 'One-Size-Fits-All' Trap

This gets dangerous when vendors try to stretch their core competency into areas they don't fully own. I've seen mold makers claim they can handle complex forging dies. I've seen stamping shops promise precision CNC work that required different fixturing and inspection methods.

The worst one? In September 2022, we sourced tail light retainer clips from a vendor who usually did structural brackets. The clip looked simple—small, plastic-like but metal, with specific retention force requirements. The vendor said 'no problem.' We got 5,000 clips that failed retention testing at 60% of spec. $4,200 worth of parts, scrapped. Plus a 9-day production delay and a pissed-off OEM customer.

What did we learn? If a part requires specialized knowledge of material behavior under cyclic loading (like a retainer clip), don't source it from a vendor who mainly makes static structural parts. Even if the geometry looks similar, the failure modes are different.

When Generalists Actually Work

To be fair, there are cases where broad capability is a benefit. For simple parts—think brackets, mounting plates, basic gussets—a multi-process vendor can save you coordination overhead. I've also seen effective generalists for prototype runs where you need fast iteration across different manufacturing methods.

But here's the catch: the generalist needs to be upfront about their sweet spot versus their 'can-do-but-watch-out' zone. I get why people go for the one-stop-shop pitch—fewer vendor approvals, simpler PO management, less administrative headache. Totally valid. But the hidden costs appear when a part falls outside their core expertise, and nobody catches it until after production.

How We Evaluate Suppliers Now

Our current checklist has three simple questions that go beyond capability lists:

1. Show me three recent projects identical to my part's complexity and tolerances.
Vague portfolio pictures don't count. I want to see the actual print, the GD&T, the material callouts. How close is it to what I'm asking?

2. What will you reject or sub out?
I'm not 100% sure this is a perfect test, but a vendor who clearly identifies parts outside their sweet spot earns more trust than one who says 'we can do anything.' The vendor who told me 'we don't do thin-wall aluminum extrusions—here's who does it better' got my respect for everything else they handled.

3. Where have you failed?
Every experienced vendor has a failure story. If they can't share one, they either haven't done enough work or they're hiding something. A vendor who openly says 'we messed up a similar part because we underestimated springback' is showing real expertise.

The Bottom Line

Is the specialist more expensive? Sometimes. But total cost of ownership matters more than unit price—and the specialist's lower rejection rate and faster problem-solving usually win. Grant it, you lose some convenience of having fewer PO touchpoints. But for critical parts, the reliability is worth the extra coordination.

So next time you're evaluating a supplier for automotive stamping parts, progressive dies, or complex assemblies, pay attention to what they say no to. That 'no' might be the most honest part of their pitch.
