The die shop was running at capacity, and the "6-week lead time" actually meant 8 weeks. An estimated date is not a commitment.
That pattern has repeated too often for me to stay quiet about it. A rush order isn't about speed. It's about certainty. And certainty only comes from a supplier willing to be transparent about what they can and can't do.

People assume rush orders cost more because they're harder to produce. Actually, they cost more because they're unpredictable. Producing a part faster isn't inherently more difficult — it's the disruption to a planned production flow that costs money. Overtime, re-sequenced lines, rerouted materials. None of that is predictable.
The vendor who charges a meaningful rush premium isn't greedy. They're pricing in uncertainty. And the vendor who quotes a suspiciously low rush price? They haven't thought through the uncertainty yet. That's a bigger risk than the price difference. Simple.
Four Questions to Ask Before You Commit
When comparing quotes, these four questions have served me better than any negotiation tactic I've tried:
- What does your lead time actually include? Design, tooling, sampling, PPAP, shipping? Or just production? You'd be surprised how often "8 weeks" means "8 weeks after the die is done." And if your supplier doesn't mention PPAP at all, that's a problem.
- Who makes your dies and molds? In-house or outsourced? If outsourced, ask for the die shop's current workload. A busy die shop is a risk you should know about.
- What's your stamping line utilization right now? A plant running near capacity might quote a longer lead time. That's not a warning sign. It's honesty. Reward it.
- What could cause you to miss my deadline? If the supplier can't name specific risks, they haven't thought it through. Good answers sound like "steel delays would be on us" or "if the die tryout fails, we have a backup machining schedule."
What Cost Us a Contract in 2023
We lost a $40,000 contract in 2023 because we tried to save $8,000 on tooling. We chose a vendor whose quote looked 15% lower — until the "necessary adjustments" arrived. There were many. The final invoice came to 23% above our usual partner's price, and the timed contract went to a competitor who committed to a hard date.

My best guess is internal buffer discipline — whether the production manager builds realistic padding in from the start, or just hopes everything goes right.
